The Decisions a Pub/Sub Engagement Actually Makes

The first real question in most Pub/Sub consulting work is whether Pub/Sub is even the right tool, versus Pub/Sub Lite (a separate, lower-cost, zonal product with manually managed partitions and capacity) or a different pattern entirely, such as a simple Cloud Task queue for point-to-point work that doesn't need fan-out. Picking the standard, fully managed Pub/Sub product by default and only considering Lite when the cost profile genuinely demands it is usually the right call, but it's a decision worth making explicitly rather than by habit.

The second recurring question is topic and subscription topology: how many topics, how they map to business domains, and whether a single topic with attribute-based subscription filtering is a better fit than many narrow topics. Getting this wrong early is expensive to unwind later, since every publisher and subscriber in production depends on the topology holding still.

Delivery semantics come up in nearly every review: at-least-once is the default and the safer assumption to design around, since the optional exactly-once mode (available on pull subscriptions) doesn't eliminate the need for idempotent subscriber logic in the general case, and ordering guarantees only hold within an ordering key and a single-region storage policy.

What a governance review actually covers: IAM roles (publisher, subscriber, viewer, editor) scoped per topic and subscription rather than project-wide, schema enforcement (Avro or Protocol Buffers) on topics that accept data from multiple teams, and message retention settings weighed against compliance and cost, since retained-but-unacknowledged messages accrue storage cost like any other data.

What we actually assess

  • Whether existing topics map cleanly to business domains, or have accumulated ad hoc, overlapping responsibilities.
  • Push versus pull subscription choices, and whether they match the actual latency and control needs of each consumer.
  • IAM scoping at the topic/subscription level versus broader project-level roles that grant more access than needed.
  • Whether dead-letter topics and maximum delivery-attempt counts are configured anywhere failure is plausible.
  • Message retention settings against actual compliance and reprocessing requirements, not just the 7-day default.
  • Schema enforcement (or its absence) on topics shared across teams, and the blast radius of an unvalidated payload.
  • Ordering key usage, and whether a single-region storage policy is actually required or an unnecessary constraint.
  • Filtering strategy: one broad topic with filtered subscriptions versus many narrow topics, and the trade-offs of each.
  • Whether Pub/Sub Lite would meaningfully reduce cost for high-volume, latency-tolerant workloads, or whether that's a false economy given its operational overhead.
  • Monitoring coverage: whether subscription backlog, oldest unacked message age, and delivery latency are actually alerted on.

The output is a specific topology and policy recommendation -- which topics to consolidate or split, where filtering replaces unnecessary topic sprawl, and which IAM grants are broader than they need to be -- grounded in how the messages actually flow today, not a generic event-architecture framework applied from outside.

Use cases

Consulting use cases

Strategic and optimization-focused scenarios:

  • Architecture reviews of existing event pipelines with Pub/Sub recommendations.
  • Roadmap development for Pub/Sub-based transformation initiatives.
  • Governance design for data handling across Pub/Sub streams and downstream systems.
  • Cost and performance optimization studies for Pub/Sub-driven architectures.
  • Security posture assessments for Pub/Sub access and data movement.
  • Change management programs to support adoption of Pub/Sub patterns across teams.

Our consulting approach ensures alignment with business outcomes while leveraging Google Cloud Pub/Sub as the critical enabler.
