A Xero Rollout, Concretely

Implementation starts with the mechanics that actually matter: setting the conversion date, entering opening balances, building the chart of accounts, and connecting bank feeds — either a direct feed or, for many banks, one routed through Xero’s data partner Yodlee. Historical data comes in either through Xero’s own migration tooling, a certified conversion service available to Xero-certified accountants and bookkeepers, or CSV import for older transactions that don’t need to sit in the live ledger.

We set up tracking categories early, since Xero allows only two per organisation — typically department and location, or cost centre and project — so getting that structure right at go-live avoids a painful rebuild later. Hubdoc gets connected and its publish rules configured, and where payroll applies, we set it up only where Xero actually runs payroll natively: Australia, New Zealand, the UK, and the US, each with its own compliance rules, such as Single Touch Payroll in Australia and PAYE RTI in the UK.

We’re equally direct about where Xero stops being the right tool. Its Fixed Asset register handles straight-line and diminishing-value depreciation well, but it isn’t built for complex multi-warehouse inventory, landed-cost tracking, or manufacturing assembly — those needs get routed to a marketplace app connected through the API rather than forced into Xero’s basic tracked-inventory items.

What Xero’s data model requires of us

Xero enforces its own tax-code and currency logic strictly, so migrated data has to match its structure — historic invoices and bills need valid tax rates and account codes before import, not after. We validate reconciliation accuracy against bank statements before go-live and document every conversion decision so it’s auditable later.
